The truck industry’s electrification transition is becoming increasingly complicated. Rather than converging on a single global path, China, Europe, and the United States are following increasingly dissimilar trajectories—each with its own economics, regulatory pressures, infrastructure, and adoption pace. For original equipment manufacturers (OEMs) and Tier 1 suppliers placing platform and capacity bets, those differences are reshaping where to invest, which technologies to back, and how quickly to move. Companies that overbuild battery electric vehicle (BEV) capacity in slower-adopting markets risk underutilized assets and weak returns, while those that underinvest in fast-electrifying regions may lose scale advantages and market share.

China has already crossed a critical inflection point, putting BEV heavy-duty truck (HDT) sales on a path to overtake internal combustion engine (ICE) trucks early in the next decade. BEVs reached close to 30% of new medium and heavy truck sales in 2025, and China accounted for more than 90% of global zero-emission truck sales. Europe is further behind, but regulation is expected to accelerate BEV adoption to anywhere between 48% and 63% by 2035 in a market projected to grow at around 5% annually through 2028 before declining. The EU’s 2035 CO₂ targets also include potential industry penalties in the double-digit billions of euros if OEMs fall short. The US trails both regions: even combining battery-electric and hybrid-electric trucks, the two powertrains are projected to account for less than 5% of new sales in 2030. Moreover, that modest level of penetration will depend heavily on supply—particularly the capabilities, pricing, and launch timing of the trucks that OEMs bring to market.

Such divergent markets demand different competitive strategies, each built around a distinct mix of powertrain technologies. Battery-electric trucks, hybrids, range extenders, and natural gas will all have important roles to play—but not in the same regions, not for the same applications, and not at the same pace.

Why Regional Strategies Must Differ

Beneath these varied regional outcomes lies a common set of forces that shape the speed and direction of truck electrification. While the underlying dynamics do not deviate much, each market is constrained by a different combination of economics, infrastructure, regulatory requirements (including emissions targets and credit systems that reward low- and zero-emission vehicle sales), operating conditions, and production capacity. Just as important, those constraints are being resolved at very different rates. Understanding which factors matter most in each region—and how quickly they are changing—is the key to developing the right regional strategies and choosing the powertrain technologies most likely to succeed.

Three Regions, Three Strategies

The implications are clear. Markets that have reached economic and operational readiness require a different approach from those still constrained by infrastructure, regulation, or cost. For truck OEMs and suppliers, that means abandoning the idea of a single global electrification strategy in favor of three distinct regional playbooks—and a different role for each powertrain technology.

China: Scale BEV now with natural gas as a bridge. China’s BEV truck segment has shifted from “emerging” to “structural” (see Exhibit 1). With TCO already reaching parity with diesel in key segments, dense charging and battery-swapping infrastructure in place, and supportive policies continuing to drive adoption, the priority is to scale BEV platforms where the economics and operations already work—namely, HDTs used in transport and regional distribution. Delayed commitment in these segments translates directly into lost scale position; and in China’s highly competitive market, falling behind can be difficult to reverse.

BEV Truck Sales in China Are Bound to surpass 30% in 2026

At the same time, xNG (natural gas trucks, predominantly liquefied natural gas—LNG) remains a corridor-ready bridge in long-haul. The strategic task is not to debate BEV versus LNG in the abstract but to manage the transition deliberately: compete where LNG remains viable today while planning for BEV displacement as corridor charging matures after 2030.

China's policies also reinforce the urgency for truck OEMs to adopt electrification. Together, the fuel usage rules and financial incentives strengthen the case for accelerating BEV development and aligning product portfolios with the market's rapid shift. For OEMs, that means continually reassessing the balance among BEVs, natural gas, and conventional powertrains as regulations, economics, and infrastructure evolve.

Europe: Compete on compliance—and prepare for scale. Europe’s transition is defined less by market demand than by regulation (see Exhibit 2). The EU’s CO₂ targets force OEMs to reduce fleet emissions sharply by 2030 and again by 2035. That makes BEV adoption a regulatory necessity, not simply a commercial opportunity. Biofuels and other low-carbon fuels may interest trucking fleets, but because they do not receive the same regulatory treatment as zero-emission vehicles, they do not solve the OEM compliance challenge.

BEC Trucks Could Reach 48% of European Sales by 2035

Europe’s adoption curve will likely accelerate before 2030 as the easiest use cases electrify first. MDTs, regional distribution, and depot-based fleets benefit from improving TCO and manageable charging needs. These are the applications where BEVs can gain traction fastest.

Expanding beyond those early markets requires two moves in parallel. First, infrastructure must sit at the center of Europe’s strategy. Long-haul electrification depends on megawatt-scale charging at truck stops, grid upgrades on core corridors, and faster permitting. Without that infrastructure ramp-up, OEMs may have compliant products but insufficient customer readiness. Second, they must take cost out fast—targeting lower battery costs while benchmarking against Chinese BEV entrants that can price up to 30% to 50% below European equivalents in HDT long-haul.

Europe’s CO₂ regulations also include a credit mechanism that allows OEMs to bank compliance credits earned through early ZEV sales and use them to meet future targets. That provides some flexibility before 2030, but once those credits are exhausted, the strategic choices narrow: stimulate BEV demand through pricing incentives, constrain ICE sales, or absorb regulatory penalties. Leadership teams should model all three scenarios now and establish clear triggers for when each response becomes necessary, rather than waiting until compliance flexibility has largely disappeared. The stakes will be particularly clear after 2034. Absent regulatory relief, OEMs may need to push BEV penetration beyond what underlying demand would support—from about 48% of sales in 2035 to as much as 65%—to remain compliant.

Range-extender electric vehicles (REEVs) also deserve scrutiny as a transitional option for applications where charging infrastructure and operational requirements continue to limit BEV adoption. They are unlikely to become Europe’s dominant long-term solution under the current regulatory framework, but they may provide an effective bridge in selected use cases. OEMs need to preserve that optionality—but should not build the strategy around it.

US: Invest selectively while the market matures. In the US, slower TCO parity and limited charging infrastructure call for a more selective investment strategy (see Exhibit 3). BEV investment is most defensible in MDTs and HDTs used in regional distribution—the segments with credible parity timelines this decade and manageable charging logistics.

BEV and Hybrid Truck Sales in the US May Still Be Below 10%in 2035

Long-haul requires a different approach. Today’s battery-electric HDTs still struggle to match diesel trucks on total cost of ownership for long-haul applications. That could change, however, as a new generation of longer-range battery-electric vehicles comes to market. Some companies are targeting trucks with roughly 500 miles of range and ultra-fast megawatt charging with the goal of reaching cost parity with diesel trucks by the late 2020s—roughly a decade ahead of most incumbent OEM projections. Even if those targets prove optimistic, they establish a competitive benchmark that traditional OEMs and suppliers cannot afford to ignore when planning future products for the US and wider North American market.

In the meantime, hybrid powertrains—including full hybrids and plug-in hybrid electric vehicles (PHEVs)—provide the most practical near-term solution. In several applications, hybrids are expected to reach total cost parity with diesel sooner than battery-electric trucks. For OEMs and suppliers, that creates an opportunity to reduce emissions and remain competitive while battery technology, charging infrastructure, and BEV economics continue to mature.

Different Clocks, Different Decisions

Strategic imperatives in each region define the destination, but execution determines who gets there first. While the long-term direction is becoming clearer, OEM and supplier leadership teams face dozens of near-term decisions about where to invest, which partnerships to pursue, which products to accelerate, and which capabilities to build. The challenge now is to translate on-the-horizon goals into near-term action.

The greatest risk facing OEMs and suppliers is no longer choosing the wrong technology. It is assuming that one technology roadmap—or one global strategy—can succeed everywhere. The divergence now underway is not a temporary phase of the transition. It reflects lasting differences in economics, regulation, infrastructure, and operating requirements that will shape truck markets well into the next decade.

As regional strategies become better defined, the next step for OEMs and suppliers is for leadership teams to align product portfolios, manufacturing footprints, supply chains, partnerships, and infrastructure investments with the realities of each market rather than pursuing a one-size-fits-all approach. The window to reposition, however, is narrowing. China’s market has already reached a critical mass, Europe’s regulatory timetable will steadily tighten after 2030, and the US will reward companies that invest with discipline as economics and infrastructure improve. The defining challenge is no longer electrification itself. It is recognizing that the road to truck electrification now runs in three very different directions.
